The Problem With Our Old Onboarding
Our original portal onboarding had 8 steps:
- Select your industry
- Choose services (pick from 11)
- Connect channels (choose from 13)
- Add knowledge (website URL, upload files, or paste FAQ)
- Configure voice/tone
- Choose launch mode (shadow, assisted, autopilot)
- Set notification preferences
- Review & invite team
It was comprehensive. It was thorough. It took 30 minutes. And 60% of trial signups abandoned before step 4.
The 3-Step Express Flow
We replaced it with this:
Step 1: What should your AI handle? (30 seconds) Pre-selected services based on your industry. Toggle on/off. Most people accept the defaults.
Step 2: Connect one channel (60 seconds) Email, web chat, or Slack. Email is the easiest — just enter your support address. You can add more later.
Step 3: Tell us about your business (60 seconds) Paste your website URL (we crawl it) or skip (we use industry defaults).
Then: Go live in shadow mode.
That’s it. 5 minutes from “I want to try this” to “AI is handling my customer inquiries in shadow mode.”
What We Dropped (And Why It’s Fine)
Voice/tone configuration — We use industry defaults. A dental practice gets “warm, professional” tone. A SaaS company gets “conversational, knowledgeable.” Users can adjust later in settings.
Launch mode selection — Everyone starts in shadow. It’s the safest choice and builds trust. Progression to Assisted/Autopilot is driven by approval metrics, not a dropdown during signup.
Notification preferences — Default to email + in-app for everything. 99% of users never change this.
Team invites — Solo founder signs up alone, invites team later. Adding friction for a feature most people don’t use on day 1 was killing our activation rate.
Review step — Everything is configurable in settings. No need to review before going live when shadow mode means nothing sends without approval anyway.
The Critical First Hour
The biggest risk after signup is the “empty room” problem. You sign up, go to the dashboard, and… nothing. No data, no AI outputs, no evidence that anything is working.
We solve this with three tactics:
1. Sample shadow items (immediate) The moment you go live, we seed 3 sample AI responses in your shadow queue. These are generated from your industry’s FAQ pack — realistic customer questions with AI-drafted answers. You can review them right away.
2. Welcome email (30 seconds after signup) “Your AI assistant is being set up. Here’s what happens next…” with a link to the shadow queue. Sets expectations and gives a clear first action.
3. First digest (within 1 hour) Even if no real customer inquiries have come in yet, you get a digest: “Your AI is ready — here are 3 sample responses for your review.” This proves the system is working.
The 8-Email Nurture Sequence
After signup, we send 8 emails over 21 days:

Each email includes real metrics from their account — items handled, hours saved, approval rate. Not generic templates. Real data from their actual usage.
The Conversion Moment
The trial-to-paid conversion doesn’t happen because of a sales call or a discount. It happens because of a number on the billing page:
